The painful lesson behind this decision was truly experienced by one of our German chemical equipment customers. The customer initially optimized costs by breaking down the manufacturing of a titanium Grade 2 heat exchanger system into five steps: forging the blank in China's Factory A, rough processing in Factory B, vacuum annealing in Factory C, finishing and surface acid washing in Factory D, and final assembly and pressure testing in Factory E. However, after the first batch of tube plates was delivered, the flatness of the sealing surface was severely out of tolerance. When the German engineers initiated Root Cause Analysis (RCA), they found themselves in a typical "multi-vendor dilemma": Factory C of heat treatment insisted that the residual stress from forging by Factory A had not been eliminated; Factory A countered that the heating curve of Factory C's heat treatment did not comply with the specifications; and Factory D, responsible for finishing, claimed that they were only following the plan and were not responsible for this. This tug-of-war over process boundaries lasted for two months, directly causing the customer's chemical plant project to be delayed and facing a huge fine. This case proves that when the supply chain breaks down, no party will be responsible for the final product performance.

In contrast, in the semiconductor industry, which has extremely high precision requirements, a manufacturer in Silicon Valley in the United States, after experiencing similar failed decentralized outsourcing, turned to a one-stop solution. They needed Ti-6Al-4V (Grade 5) wafer carrier trays that required extremely high stability in a micro-motion environment. Under the previous subcontracting model, due to the failure to detect the coarse forging grains in time, micro cracks appeared after finishing, and the entire batch was scrapped.
